Muhammad Gana is the founder of Crucible AI — a London-based organisation at the forefront of AI engineering and technology, delivering the products and services that bring intelligence to organisations of every kind.
He started it on a single conviction: the intelligence transforming the world’s largest companies should belong to every organisation — designed around its own work, its own data and its own premises.
The mission
AI for every organisation — and easy, automated workflows.
Not only the enterprises with a research lab and a cloud budget. Every organisation should be able to hand its repetitive document work to intelligence it owns — reading, sorting, extracting and filing, running quietly on its own hardware. Crucible AI exists to make that ordinary: to bring intelligence to every organisation, engineered at the forefront of the field and delivered as products and services you can own.
The engine
The AI team every organisation deserves — and almost none can hire.
Every organisation is sitting on intelligence it can’t use — years of documents, contracts and hard-won know-how, locked in drawers and drives. Behind every Crucible AI deployment is a team of world-class AI engineers, at the forefront of the field, whose job is to set it free: we envision the perfect system for your business, build it around your own data and processes, and run it on hardware you own.
We learn how your work actually flows
Before a line of code, we sit with how a document really moves through your office — who keys it, who checks it, where it stalls at 5pm. The system we design mirrors that, so it slots into how your team already works instead of forcing a new process on them.
Ask your own files a question — get a real answer
Every contract, policy and record you’ve ever produced becomes searchable knowledge. “What did we actually agree with this supplier in 2019?” comes back in seconds, with the source document attached — not an afternoon lost digging through a shared drive.
It speaks your business, not a generic one
We tune the models on your invoices, your precedents, your part numbers and chart of accounts. It knows your codes and your suppliers’ quirks from day one — reading your documents like a colleague who has worked there for years, not a stranger guessing.
The intake handles itself
Agents read each document the moment it lands, work out what it is, pull the figures, check them and file the record into Sage, Xero or your ERP. The pile that used to eat a person’s week clears in the background — your team only sees the handful that genuinely need a human.
You can trust it because it’s measured
Before a workflow goes live we test it against hundreds of your real documents and set a confidence line. Below it, a person checks; above it, the work flows automatically. You get a number you can show an auditor — not a black box you have to hope is right.
Your intelligence never leaves the building
The whole system runs on a box on your own network. Client files, patient records, designs under NDA — none of it is ever sent to a third-party cloud. Your IT or compliance team can watch the traffic and prove it to themselves.
The result isn’t a tool your team has to learn — it’s a change in how the work feels. The intake that used to eat a person’s week runs quietly in the background, the question that took an afternoon is answered in seconds, and a decade of files finally answers back — every byte of it still inside your building.
The founder’s mission: bring intelligence to every organisation — not just the ones that can afford a research lab.
Why I’m building Crucible AI
The most capable AI has been locked behind big budgets, research labs and cloud contracts — out of reach for most organisations, and off-limits to the ones whose data can’t leave the building.
I don’t believe it has to be that way. A law firm, a manufacturer, a clinic, a contractor — every organisation should be able to put real intelligence to work on the documents and decisions that eat its week, on hardware it owns, without becoming a software company to do it.
So that’s what Crucible AI is: a world-class engineering team and a local system, delivered as products and services any organisation can own. We design it, build it, ship it and run it — because the only proof that counts is a system working in your building.

For every organisation
Not just the big, IT-heavy firms. The smallest practice should get the same capability as the largest — on its own terms.
Workflows, not tools
You switch on an outcome — inbox to filed record — not a model to wrangle. The hard part is ours to run.
On your terms
Your hardware, your data, one flat fee. The AI works for you, in your building, and answers to you.
Put Crucible to work.
Tell us what arrives on your back office and we’ll scope the first automated workflow — on your documents, on your premises.
